Custom internal CRM: when an off-the-shelf CRM is no longer enough

A custom internal CRM makes sense when sales follow-up can no longer be separated from operations: the request becomes a quote, the quote becomes a job or a project, then an invoice, and everyone needs the full history without re-keying. An off-the-shelf CRM such as HubSpot, Salesforce or Pipedrive does well what it was designed for: managing contacts and a pipeline of opportunities. The difficulties start when the sale is only the beginning of the work. Once the quote is signed, the information has to be copied into the schedule, then into the invoicing tool, then into accounting. The CRM becomes an island kept by the sales team, and the rest of the company does not look at it.

Which signs show that an off-the-shelf CRM is no longer enough?

  • The same customer is entered two or three times: in the CRM, in the schedule, in the invoicing software.
  • The CRM does not know your business objects. A customer has several addresses or sites, each address has its job history, some customers are under contract. You make up for it with custom fields and notes.
  • Quotes are made elsewhere, in a spreadsheet or a word processor, and their status is updated by hand, if at all.
  • Quote follow-ups depend on the memory of each salesperson.
  • Automations have piled up between the CRM and the other tools, and nobody dares touch them any more.
  • Opening access to the rest of the team is expensive when the CRM is billed per user, so technicians, schedulers and head office stay outside.
  • The CRM’s AI only sees the CRM’s data, not the jobs, the invoices or the unpaid invoices.

If three or four of these points sound familiar, the question is no longer “which CRM should we choose?” but “where should customer information live?”.

How does a CRM inside internal software work?

In internal software built by C-Esium, the CRM is not a separate tool. It is the entry point of the case, and it follows it through to payment.

  1. Customer requests: every call, email or text message is logged and assigned to the right person. Calls and text messages can be centralised in the software.
  2. The customer record and the address record: they hold the full history, with quotes, jobs or projects, reports, invoices and unpaid invoices.
  3. Quotes: they are built from your library of services or work items, with tracked statuses and scheduled reminders.
  4. Handover to operations: an accepted quote becomes a job or a project to schedule, without re-keying (see scheduling field teams across several branches).
  5. Sales reporting: quote conversion rate, pending quotes, revenue per customer, cross-referenced with the actual margin and unpaid invoices.
  6. The copilot: you can ask questions about real data, such as “Which quotes have been waiting for a reply for more than 15 days?”, from the app’s chat, Claude or ChatGPT, through a read-only, logged MCP connector (how it works).

At Tech-O

Tech-O is a network of non-destructive water-leak detection companies, rooted in rope-access work and organised as a franchise network, with branches in Saint-Étienne, Ambérieu-en-Bugey, Annecy, Limoges, Bourg-en-Bresse and the Lyon area (France). It is a services company.

C-Esium built a complete business software there, in which the CRM is only one module:

  • a single tool for sales, scheduling, technicians, head office and accounting;
  • an MCP connector in production, with about 35 read-only tools, covering among other things quotes and quote statistics, the history of each address, customers with unpaid invoices and a global search;
  • invoicing triggered automatically by the job report, accounting synchronised both ways with Pennylane, the team calendar synchronised both ways with Google Calendar, and built-in SMS and email for customer communication.

Across the whole software, the results are more than 3,000 hours saved per year, 30% operational gains and 20% fewer human errors. These are estimates made by C-Esium with Tech-O across field work, organisation, accounting, payroll, HR and management (figures published in October 2026).

What changes by sector?

  • Services: many incoming requests, fast quotes, recurring contracts and a history per address. This is the Tech-O case.
  • Construction: quotes built from a library of work items, follow-ups, then handover to the project.
  • Industry: customer accounts, technical quotes, and design office data feeding the pricing. Same approach, no published reference yet.
  • Health and social care: tracking requests, partners and referrers. As soon as a record contains health data, the hosting arrangement and the scope of the AI are defined at scoping, in line with the applicable health-data rules.

Do you need to migrate all the data from the old CRM?

Not necessarily. The quality of the input data is one of the known risks of a project: moving ten years of duplicate contacts into a new tool means importing the mess. At scoping, we decide what is migrated (active customers, useful history, open quotes), what is cleaned and what is archived. Migrating historical data is one of the factors that changes the price.

The switch-over is gradual: the old tool stays in place in parallel, for safety, during the transition.

How much does it cost and how long does it take?

  • Price: as a focused project, from AED 40,000; inside a complete internal software, from AED 200,000 (excluding VAT; €10,000 / €50,000 in France). The exact price is set after scoping in a firm quote, paid in milestones. There is no per-user licence, and maintenance is optional.
  • Timeline: a V1 on a first focused scope, for example requests, quotes and reminders, is delivered in 1 to 2 months. Software covering the whole company takes from 6 months to more than a year, delivered in batches.
  • Ownership: at the end of the project, the project source code, the database and the documentation are assigned to you, and the code is placed in a Git repository in your name. You can evolve the tool with C-Esium, with another provider or in-house.

When is it not the right option?

  • Your sales cycle is standard, your salespeople are the only users and the link with operations is weak. An off-the-shelf CRM is faster and cheaper.
  • Your main need is marketing, with mass emailing and lead scoring. A specialised tool will do better, and it can be connected to the internal software.
  • Your current CRM works and your teams know it. We keep it and connect it: keeping what works is part of the method.
  • Nobody in-house can lead the project, or your budget is below AED 40,000.
